One inventory, many channels: from Amazon's warehouse to your website, Walmart and TikTok Shop
If a US company sells on Amazon through FBA, its inventory already sits in Amazon's warehouse. That same inventory can fill orders from your own website, Walmart, eBay, Etsy or TikTok Shop. Amazon ships those orders, and returned items that are still sellable go back into stock. In many cases you don't need a separate warehouse; the real work is managing the cycle of a single inventory. This guide explains how the model works, what it costs and which conditions it depends on.

What is MCF, and who is it for?
Multi-Channel Fulfillment (MCF) means Amazon ships orders from your non-Amazon sales channels using the inventory in its warehouse. Amazon orders (FBA) and MCF orders draw from the same inventory pool; which warehouse ships is decided by proximity to the customer and delivery time, not by the channel. Amazon also opens MCF to businesses that don't sell on Amazon.
In the US, standard shipping is defined as 3 business days and expedited as 2 business days. Orders ship in boxes without Amazon branding by default. On MCF orders, customer service and refunds are the seller's responsibility; Amazon handles storage and shipping only.
- A good fit: sellers who sell the same products on several channels, don't want to split inventory, and often ship orders with two or more units.
- A weaker fit: sellers who mostly ship single units of low-priced products, want branded boxes and custom packaging, or need to ship outside the US.
How does the single-inventory cycle work?
Inventory enters Amazon's warehouse once and ships to every channel from there. A returned item goes back to Amazon's warehouse, is inspected and, if found sellable, is added back to the same pool. So an item sold on your website and returned can go out on the next Amazon order, and an item sold on Amazon and returned can go out on the next website order.
From Amazon's warehouse to your channels and back: the single-inventory cycle
Inventory
- Manufacturer
- Amazon warehouse (one inventory pool)
- Every order ships from the same stock, whatever the channel
Sales channels
- An order comes in: Amazon (FBA), your website, Walmart, eBay, Etsy or TikTok Shop (MCF)
- Amazon picks, packs and ships it from the same inventory
- The customer receives it
Return: sellable
- Item returns to Amazon's warehouse
- Amazon inspects it
- Added back to stock, can sell again on any channel
Return: unsellable
- Damaged, defective or with broken packaging
- Moved to unsellable inventory
- Sent back to you (removal) or disposed of
What does it cost to ship an order?
Amazon charges no referral fee on MCF orders, only a fulfillment fee; any commission belongs to the channel where you made the sale. The fulfillment fee, however, is higher than FBA. The comparison below uses the same example product.
Fulfillment fee per unit for a $29.99 product, 1 lb and 12×8×3 in
- Amazon order (FBA)$6.13
- MCF, two-unit order (per unit)$8.41
- MCF, single-unit order$12.16
- Buy with Prime (approximate)$12.33
Includes the Prime service fee, excludes payment processing
What drives the cost?
The number of units per order has the biggest effect on the MCF fee. In a channel's total cost, though, fulfillment is only one line: we calculated what's left in each channel after commission, payment processing and currency conversion in our marketplace fee comparison guide, using the same example product. Your own website has no commission, but you bring in customers through your own advertising; channels can't be compared without that cost.
- A single-unit MCF order costs roughly twice the FBA fee for the same product. Paying no commission on your own website narrows the gap, but may not close it.
- The per-unit fee falls as units per order rise. Bundles and offers that grow the basket, such as a discount on the second item, directly lower your MCF cost.
- For TikTok Shop orders, Amazon is applying a 35% discount for 12 months from July 16, 2026 on MCF orders sent through supported integrations; manually entered orders are excluded.
Which channels can use MCF?
Amazon doesn't restrict it; what matters is whether the channel you sell on allows orders to ship from another company's warehouse. Before selling on a channel not listed here, read its fulfillment and shipping rules.
| Channel | MCF fulfillment | Conditions |
|---|---|---|
| Your website (Shopify) | Yes | Amazon's own Shopify app connects inventory and orders automatically. Customer service and returns stay with you. |
| Your website (WooCommerce and others) | Yes | Through third-party integration software or Amazon's API. |
| Walmart Marketplace | Yes, with two conditions | Walmart requires packaging without a competitor's logo and unbranded delivery vehicles. In MCF, turn on both the unbranded packaging option and the setting that blocks Amazon's own delivery network (Amazon Logistics). The usual 5% surcharge for this block is waived until January 14, 2027. |
| eBay | Yes | eBay prohibits buying an item from another retailer and having it shipped to your buyer; with MCF, the inventory is already yours. Set the handling time on your listings to match MCF processing time. |
| TikTok Shop (US) | Yes | Amazon lists MCF as a supported fulfillment method for TikTok Shop. TikTok's logistics rules can change, so check the current terms in Seller Center. |
| Etsy | Technically yes | The real limit is the product rule: under Etsy's Creativity Standards, you must have made, designed or handpicked the item yourself; reselling mass-produced goods isn't allowed. Check Etsy's help pages for its current rule on using fulfillment services. |
| Buyers outside the US | No (except media products) | MCF from US inventory ships only within the US. To sell in another country, you need inventory in Amazon's warehouses there. |
Can a returned item be sold again?
Yes, on two conditions: the return must go to Amazon's warehouse, and Amazon must grade the item as sellable. Customers can't start an MCF return through Amazon's return system; you create the return authorization (RMA) yourself.
- Creating the return: In Seller Central, open the MCF order under Orders > Manage Orders and select the quantity and reason on the Return tab. The system generates an address label for the Amazon warehouse that will process the return, plus a return slip to put in the box. Integration software can automate this step.
- Return shipping: Amazon's MCF pages say the seller or the customer pays for the return label, while the wording in the rate card can be read differently. Confirm with a test return in your own account.
- Return processing fee: Amazon charges a fee by size and weight for each MCF return that comes back to its warehouse; $5.60 for our example product.
- Refunds and customer service: These are your responsibility. Amazon only receives and inspects the item.
- Unsellable items: These move to unsellable inventory and, on your instruction, are sent back to you or disposed of.
- The other direction: Under Amazon's general practice for FBA returns, an Amazon customer return graded as sellable goes back into the shared stock and can also fill an MCF order. An opened item or one with missing parts may not qualify.
Which products suit the return cycle?
With durable products whose packaging can be resealed, a large share of returns can go back into stock. With apparel, cosmetics and products that touch skin or food, the chance of an opened item being graded sellable is lower. In categories with high return rates, measuring real demand as "sales minus returns that went back to stock" keeps your inventory plan realistic.
Do you need a separate warehouse (3PL)?
If your products are already in FBA and your channels allow MCF, often not: splitting inventory across two warehouses means two stock counts and two reorder plans. A separate warehouse (third-party logistics, 3PL) can still make sense if:
- You want branded boxes or custom packaging, such as inserts or gift notes.
- You assemble kits per order or ship in bulk to retailers (B2B).
- You need to ship from US inventory to other countries.
- Most of your orders are single units and your own fulfillment cost is below MCF.
- You sell apparel or footwear in Europe on a channel that requires unbranded packaging (see below).
How do you manage a shared inventory?
One inventory means every channel can sell the same unit at the same time. This is where the real work starts: seeing the age, speed and spread of your stock in one place.
- Overselling: Stock sync between channels depends on how fast your integration software updates. Keeping a buffer of a few units on non-Amazon channels prevents selling items you don't have.
- Low-inventory-level fee: According to Amazon, this fee doesn't apply to units shipped through MCF; it's charged only on Amazon orders.
- Sell-through: Amazon says the extra sell-through from MCF can help you avoid excess inventory and strengthen your Inventory Performance Index (IPI) score.
- Warehouse capacity: Amazon doesn't clearly state how MCF sales count toward your capacity limits. Planning capacity on Amazon sales alone is the more cautious approach.
- Inventory age and storage: We cover how much stock it makes sense to hold in Amazon's warehouses, and the related fees, in our inventory and cash cycle guide. Selling on several channels shortens the time stock sits in the warehouse.
Small batches, fast reorders: a lesson from SHEIN
According to SHEIN's own statements, each new item starts with a small batch of 100 to 200 pieces and is restocked based on real-time demand. These figures are the company's own and haven't been independently verified. An Amazon seller can't copy SHEIN's speed, since ocean freight takes weeks, but the principle can be adapted.
- Small first batches, by variant: Launch a new color, size or style with the smallest batch your manufacturer accepts. Each variant has its own stock code (FNSKU) at Amazon, so decide at the variant level, not the product level.
- Prepare for a fast second order: Keep raw materials and patterns ready, and agree with your manufacturer on how many units they can make, and how fast, if demand comes. Air freight for the first reorder and ocean freight after that can be an option.
- Your website as a test channel: You can send a small batch to FBA, test it through your website and social media, and scale your Amazon listing and ad spend once the sales pace is clear.
- Variant-level data: Amazon's business reports (child ASIN), the returns reasons report and your website's conversion rate by variant. Don't reorder a weak variant; sell through the remaining stock across your channels.
- What not to copy: Copying someone else's designs carries trademark and copyright risk. The lesson is the inventory cycle only.
Prime delivery on your website: MCF or Buy with Prime?
Since September 2026, US sellers using MCF can add a Prime delivery option to their own websites. Amazon says this has no extra cost beyond standard MCF fees; customers don't sign in to Amazon, and Prime membership is verified after checkout. Payments, order management, returns and customer service stay with you.
Buy with Prime is a separate program: in return for a Prime service fee, Amazon also handles customer service and returns; returns are free for the customer, and you must follow Amazon's return policy. The program is open only to US-based businesses. For our example product, the fulfillment cost of the two options is very close; the choice comes down to who you want to handle returns.
In the same period, Amazon announced MCF Preferred Pricing, a program that can save 15% to 25% on fulfillment fees in the first months. Amazon's pages describe the program's duration differently, so check the current terms in Seller Central before you join.
Which countries offer MCF?
Amazon's official list offers MCF in 11 countries. In each one, inventory sits in that country's Amazon warehouses and orders ship from there. As of October 2026, countries not shown here are not on Amazon's official MCF list; the list can change, so check Amazon's MCF pages for the current status.
| Country | Note |
|---|---|
| United States | Fees and channel rules in this guide are for the US. |
| Canada | Separate inventory required. |
| Mexico | Separate inventory required; not among the countries supported by Amazon's Shopify app. |
| United Kingdom | Separate inventory required; no shipping between the UK and the EU. |
| Germany, France, Italy, Spain | Inventory in these countries can ship to the whole EU. |
| Japan | Separate inventory required. |
| Australia | Separate inventory required. |
| India | Separate inventory required. |
Does the same model work in Europe?
With the right setup, yes: Amazon inventory in Germany, France, Italy or Spain can ship to Amazon's European stores and, from your own website, to the whole EU. The prerequisites are heavier than in the US, though, and while an EU company makes the admin easier, it doesn't remove these obligations.
- The UK is separate: Amazon doesn't ship between the EU and the UK, so each needs its own inventory and its own compliance.
- VAT: You need a VAT registration in every country where your stock is stored. When you sell from your own website to consumers in other EU countries, the general EU rule points to the One-Stop Shop (OSS) for reporting VAT. Confirm your setup with a tax adviser.
- Packaging and recycling (EPR): In Germany, you can't sell until your packaging registration number (LUCID) is entered with Amazon. France requires separate registrations for product groups such as packaging, textiles and footwear.
- Product safety (GPSR): Most consumer products sold in the EU need a responsible person established in the EU, and the manufacturer and responsible person details must appear in the listing. This also applies to sales on your own website.
- Unbranded packaging: According to Amazon, apparel and footwear can't ship in unbranded packaging in the EU. If you sell apparel on a channel that requires unbranded shipping, you may need a different solution.
- Fees: In the EU, MCF fees depend on product size and destination country; check Amazon's country rate cards.
Checklist before you start
- Confirm that each channel you sell on allows fulfillment from another company's warehouse, and check its packaging requirements.
- For Walmart, turn on unbranded packaging and the Amazon Logistics block at the account level.
- Write your website's return policy: return address, time limit, who pays for return shipping and when refunds are issued.
- In the first month, place a test order and a test return to see the timing, the fees and the return to stock in your own account.
- Track the average units per order; the more units per order, the lower your MCF cost.
- Review inventory and returns reports weekly at the variant level.
Frequently asked questions
What is Amazon MCF?
MCF (Multi-Channel Fulfillment) means Amazon ships orders from your other sales channels using the inventory you keep in its warehouses. Amazon and your other channels draw on the same stock; Amazon picks, packs and ships, while customer service and refunds stay with you.
Does Amazon charge a referral fee on MCF orders?
No. On MCF orders, Amazon charges only a fulfillment fee. The channel where you made the sale (Walmart, eBay, Etsy, TikTok Shop) still charges its own commission; your own website has none.
Can an item sold on my website and returned be sold again on Amazon?
Yes, if it's returned to Amazon's warehouse and Amazon finds it sellable; it goes back into the same stock and can fill an order from any channel. You create the return in Seller Central, a return processing fee applies, and refunds and customer service stay with you.
Can I ship Walmart orders from Amazon's warehouse?
Walmart allows it as long as packaging and delivery vehicles are unbranded. In MCF, you need to turn on both the unbranded packaging option and the Amazon Logistics block. The usual 5% surcharge for the block is waived until January 14, 2027.
Can I ship from US inventory to Canada or Europe?
Not for anything other than media products. MCF ships in each country from inventory in that country's Amazon warehouses; selling in another country requires separate inventory there.
Do I need a separate 3PL warehouse?
Often not, if your products are in FBA and your channels allow MCF. A separate warehouse can still make sense for branded packaging, kitting, bulk B2B shipments, international shipping, or when most of your orders are single units.
